Note: 104

《The Mom Test》

It’s about Adapt or Die.”

Y Combinator 的共同創辦人 Paul Graham 曾說過一句經典的話：「Make something people want」（打造人們想要的東西）。

Escaping the Build Trap: Show → Sell → Build

Am I in the Build Trap?

Imagine suddenly having a period of complete autonomy—no need to follow your boss’s demands, you can decide how to spend your time. Combined with today’s most popular Video Coding, BDD, TDD, you can focus on developing a product. This is heaven for development enthusiasts.

After developing a few tools, you quickly throw them to communities or ask friends if anyone wants to try them, then clasp your hands together and pray that you’ll also be the next million-dollar AI product story.

But is it possible that we’re deeply trapped in the “build trap”? We first have a beautiful idea in our hearts, continuously reinforcing this idea through our invested time. When we later discover we can’t find users, because we can’t let go of the sunk costs, it actually increases the difficulty of pivoting.

Are the Surveys I Did Before Development Really Effective?

You might think: “I’m a very scientific entrepreneur, I conducted survey questionnaires before doing these things. Everyone who answered my questionnaire said they were interested!” But surveys often start with collecting from friends, family, or former colleagues. I trust you’re usually nice to people, so many are willing to help fill out surveys. However, precisely because of this, the surveys we collect often have bias.

I’ve found that when people answer questions, they actually follow the options you’ve already set to respond, and deeper needs or pain points often cannot be expressed in surveys. And when you ask: “If there’s a trial, would you be interested?” people generally say they’re interested. Why? Because no one wants to be the bad guy, everyone wants to be nice.

Therefore, this kind of biased survey can actually make us more likely to fall into the build trap without realizing it.

Don’t Build What Nobody Wants

Y Combinator co-founder Paul Graham once said a classic phrase: “Make something people want.” This sounds simple, but it’s actually the most easily overlooked principle. Many entrepreneurs spend months or even years developing products, only to discover that no one in the market needs them.

Confirm that people are really willing to pay for your solution

So how do we avoid this trap? The answer is: before starting large-scale development, first confirm that people are really willing to pay for your solution. This is why we need to adopt the “Show → Sell → Build” strategy.

Show → Sell → Build

Our team is still learning, but we hope to use this mindset and method to rapidly iterate on ongoing or future ideas.

Before having any ideas, we first communicate internally within the team and collect data. Once this idea has gained team consensus from all angles, the next step is to conduct interviews with potential users.

These interviews take a face-to-face format, deeply understanding the problems and needs each interviewee encounters when using existing tools. The interview approach mainly focuses on understanding how users use existing tools and practices to achieve their goals, rather than using leading questions to get interviewees to answer the needs or pain points we want to hear. From the insights gained from these interviews, we repeatedly verify: Is this problem big enough? Is the pain point strong enough? Is it urgent enough to be worth solving?

After confirming the problem, we then discuss solutions. At this stage, we try not to do any programming work, as there are actually many ways to help users understand the unique value we can provide and possible solutions. After having a solution proposal, we must directly find users to test the fit between problem and solution, which means confirming that the solution we provide can be accepted by users and “sold.”

I particularly want to emphasize the “sell” step: during the process you’ll meet many nice people, everyone will politely express willingness to try or show interest. But the key is: always look at what users actually “do” to judge whether they’re truly interested, rather than just listening to what they “say.”

Ask users: “If this solution can solve your problem, we’re offering an early bird 50% discount, are you interested?”

If users say ok, immediately ask them to pay. This is a very strong positive signal.

As for the later product building part, in the AI era everyone is an expert, so I won’t elaborate here.

Solving Problems Through Continuous Iterative Learning

The speed of continuous learning is the new unfair advantage

I encourage everyone: in this rapidly changing era, only by maintaining an agile learning attitude can we stand out in competition. I hope these shared experiences can help everyone avoid the build trap and truly create products that users want.

2025/11/22 06:20 AM.

讀書心得: 一個周末打造千萬事業 (by Noah Kagan and Tahl Raz)

《一個周末打造千萬事業》by Noah Kagan and Tahl Raz

《一個周末打造千萬事業》by Noah Kagan and Tahl Raz

《一個周末打造千萬事業》by Noah Kagan and Tahl Raz

《一個周末打造千萬事業》by Noah Kagan and Tahl Raz

《一個周末打造千萬事業》by Noah Kagan and Tahl Raz

《一個周末打造千萬事業》by Noah Kagan and Tahl Raz

《一個周末打造千萬事業》by Noah Kagan and Tahl Raz

[Reading Notes] Million Dollar Weekend

2025/11/22 06:20 AM. I’ve been waking up particularly early lately, looking forward to getting more things done each day. (More accurately, I hope to do a little better every day — not afraid of change, aiming to improve a bit each day.)

Recent Updates

It’s been 8 weeks since I quit my job at M to pursue entrepreneurship full-time. Not only have I not made any money, but the product hasn’t shown significant progress either. Every day I move forward (or perhaps just spin in circles) amidst self-doubt and uncertainty. Sometimes when I see other people’s success stories online, I question myself: Am I doing things right? Is there anything I could do better? But thinking carefully, I’ve learned a lot during this period, and many things have happened.

Continuous Search for PMF

During this time, I’ve been mainly searching for Product Market Fit. My partners and I have shifted our mindset and defined our current exploration mode: from having an idea → conducting surveys and interviews to gather information → creating a prototype → inviting trial users → collecting user feedback → continuing to improve or stopping the product. We focus on core problems before investing resources in development. Each validation attempt requires good experimental design methods, using quantitative approaches to define standards: when executing X times results in fewer than Y positive responses, we should consider pivoting. Writing down these methods seems simple, but in actual execution, there are still many challenges to overcome. (Really, it’s not that simple...)

Reading Notes: Million Dollar Weekend (by Noah Kagan and Tahl Raz)

To find solutions to current problems, I read “Million Dollar Weekend” by Noah Kagan and Tahl Raz, and found that much of the content is highly relevant to the challenges I’m facing now. After I started sharing my entrepreneurship story, mentors and friends have been asking about my decision-making process and thinking, so I selected a few key points to record, both as a reminder to myself and to share with everyone. What attracts me most about this book is that beyond practical concepts, each chapter includes hands-on exercises that can be implemented immediately. The author emphasizes that beyond “thinking,” what’s more important is “execution” (I totally agree!).

Find a problem that people have that you can solve. Create an irresistible solution and validate through simple market research whether it has million-dollar potential. Pre-sell before building your business, quickly validating whether your idea works without spending a dime. ( Million Dollar Weekend by Noah Kagan and Tahl Raz )

In the introduction, the author clearly explains the book’s core concept in just a few sentences: focus on the “problem,” not immediately on the “solution.” When selecting problems, consider whether they come from your own circle or easily accessible fields. Use scientific methods to validate ideas and markets. Before implementation, first use low-cost methods to confirm if there are potential users.

The $1 Challenge - Ask someone you know to invest $1 in you and your future business — just $1! ( Million Dollar Weekend by Noah Kagan and Tahl Raz )

I really like this exercise. It starts your idea through a “tiny tiny tiny tiny tiny step.” The idea in your mind is like charcoal, and the “$1 Challenge” is the spark. The spark ignites the charcoal, emitting a glimmer of light that illuminates the next direction, then more sparks spread, eventually transforming into a prairie fire.

The point is to do it now, not how to do it ( Million Dollar Weekend by Noah Kagan and Tahl Raz )

It’s not that thorough thinking is bad, but some information cannot be obtained before taking action. We need to gather more information, take small steps forward, adjust our approach, and continue trying. In the era of rapid AI development, this approach is even more important, as technology and developments are changing almost weekly or even daily. Technology changes, users change, and our initial ideas and methods should also be able to adjust quickly.

Become a “problem seeker” ( Million Dollar Weekend by Noah Kagan and Tahl Raz )

Always carry your “problem magnifying glass” and turn on your “problem radar.” Annoying things, inconvenient things, troublesome things — these are all our mines, and we should be obsessed with discovering problems. On the road to finding PMF, I’m training myself while conveying this concept to my partners: we need to be able to adjust quickly, and when necessary, pivot to another mine, fighting against the temptation of sunk costs (working on it).

Find three customers willing to pay for your idea within 48 hours. ( Million Dollar Weekend by Noah Kagan and Tahl Raz )

The core is to quickly validate market demand. Setting a 48-hour deadline is to avoid over-pursuing the perfect product. If you can’t even find three customers willing to pay, then this idea may not be worth continuing to invest resources in. This is exactly what I’m currently working hard to practice: before truly developing a complete product, first confirm whether anyone is willing to pay for the solution.

Love being rejected? Make “rejection” your goal

1. “Why not?”

2. “Who do you know who would really love this?”

3. “What would make this something you’d naturally be willing to pay for?”

4. “How much would you be willing to pay for it?”

( Million Dollar Weekend by Noah Kagan and Tahl Raz )

As someone who has always been an engineer, when I first started doing cold outreach and looking for potential user interviews, I actually felt uncomfortable. I worried that people would reject me, worried that they would question my ideas. But I discovered: the more “rejections” happen, the more “acceptances” also occur. Whether “rejection” or “acceptance,” both are opportunities to gain more information. Especially when being rejected, don’t give up, but dig deeper into the reasons behind it. Through these follow-up questions, we can better understand users’ real needs and pain points, and even discover new opportunities or directions that need adjustment.

Achieving dreams ultimately comes down to just this one question: How many times are you willing to get back up after falling? ( Million Dollar Weekend by Noah Kagan and Tahl Raz )

The Importance of Customer Needs Exploration (Isn’t It?)

At the time of writing this article, we don’t even have a company homepage yet.

Our initial thought with my partner was: “How can enterprises adopt AI?”

We then started conducting needs interviews with partner companies willing to try, leveraging existing relationships. We experimented with Chatbot → AI-generated EDM → AI-assisted Recruiting → AI-assisted analysis of SRE department alerts → AI virtual human applications.

The Chatbot idea was straightforward: organize internal administrative regulations, leave policies, and benefit systems documents to feed into AI, creating a RAG system-based chatbot connected to the company’s internal employee system, allowing staff to inquire about various regulations and benefits.

However, after actual deployment, we found usage wasn’t as expected—employees seemed to prefer asking HR directly or checking announcements. After several attempts and implementations with POC versions, we began sharing technology and exchanging ideas with other potential client companies with whom we had closer relationships. Despite expressing interest during discussions, most had few follow-up collaboration or implementation opportunities.

We gradually understood that successful AI implementation isn’t about technology demonstration, but about truly integrating into users’ workflows to solve concrete problems they face daily. Through more interviews and observations, we realized the core issue wasn’t the technology itself, but that we weren’t truly addressing users’ actual needs. Businesses of different scales face vastly different challenges: some need to optimize existing processes, while others want to build AI application capabilities from scratch.

We discovered that our original question—”How can enterprises adopt AI?”—was too broad. Each industry, department, and company has different circumstances, making it difficult to have a universal solution.

What should we do?

How should we do it?

In short, our current focus is:

Stay close to customers, explore quickly

Through this exploration period, we deeply understand that entrepreneurship isn’t about having a perfect product from the start, but maintaining an open mindset and willingness to constantly adjust direction. Most importantly, we need to actively engage with potential customers and find worthwhile problems from their pain points.

Therefore, we launched customer exploration experiments: when we have an idea, we discuss and think from different perspectives using the business model canvas to establish our first hypothesis; then we divide tasks to design experiments → execute → validate and modify hypotheses, gradually refining our ideas and approaches.

We hope to gain numerous opportunities for direct dialogue and feedback. If possible, please support this small Taiwanese startup by sharing and filling out the questionnaire below, which takes about 5 minutes. If you’re willing to participate in our 15-minute interview or see collaboration opportunities in our field, please contact me at fansia@gmail.com. Thank you very much.

Co-founder: You really need to think this through - your lifestyle after starting a business will be completely different from your previous life.

When I first heard this warning, I thought to myself: Is this a warning that entrepreneurship will make life more exhausting and lower quality?

I spent 8.5 years at MTK, thinking I could work there until retirement. Unfortunately, I didn’t get the 10-year commemorative coin. At MTK, I progressed from data infrastructure, business dashboards, prediction, and reinforcement learning all the way to LLM. I’m grateful to all the seniors and colleagues I learned and grew with along the way.

Like most people, there were always parts of the job I enjoyed and parts I didn’t. Around the 7th year, I started wondering why I seemed to be gradually losing passion for my current work. I would scroll through my phone until late at night, unwilling to sleep, avoiding the reality that waking up meant going to work. I felt lost and even took time off to sit in a park for hours, pondering what was wrong with me and what to do next. After reading many psychology books and podcasts, I slowly tried to incorporate my ideas and approaches within the limited scope of work, and I also studied project management courses after work. Fortunately, because I had always focused on the data field, I had this opportunity to take a step forward.

After deciding to start a business, we began building our team while gathering customer needs. We held regular weekly team meetings and took time off to pitch to clients when opportunities arose. Throughout the process, I met many outstanding partners, collaborators, and clients. The more I invested, the more I realized my shortcomings. In the evenings and on weekends, I read through startup book lists I found on Google and elsewhere: entrepreneurial mindset, equity structure, company formation procedures, recruitment and interviewing, team management, coaching models, servant leadership, marketing, sales, storytelling, and more. Recently, I’ve been using the time I used to spend revenge bedtime procrastinating on my phone to read books instead. Strangely enough, while juggling my day job and preparing for the startup at night - clearly busier with more on my plate - I actually sleep an average of one hour more than before and wake up earlier without hitting snooze.

Thinking back, I suppose this is what happens when you find something you want to do and actually try it - you receive positive feedback, whether from external sources or self-perception. I even feel that regardless of whether it ultimately succeeds or fails, at least the process is something I enjoy and am currently savoring.

Side note: I highly recommend using the library. Download the library app, reserve books you want to read, and wait for them to be delivered to a branch near your home. Reading on the MRT really makes you look sophisticated :)

By the way, I’m not encouraging everyone to start a business. What I want to encourage is: be brave and take that first step to try those things you’ve thought about but never done, whether it’s one thing or several. I wish everyone can find something they’re willing to invest time in and enjoy the process. It’s truly worthwhile - let’s encourage each other.

I really love this quote from “The Book of Joy” by the Archbishop, and I’d like to share it with you all.

The question my friends and colleagues asked me most often later was:

“Why didn’t you wait until the end of the year before leaving? You’d get two months of year-end bonus and wouldn’t have to return the retention bonus.”

In early 2025, while traveling in Japan with my family, I received a call from a friend asking me to help adjust and advise on an AI Engineer job description. After chatting across the ocean, we both agreed: let’s exchange more ideas when we get back to Taiwan. After returning to Taiwan for detailed discussions, and after much consideration—economic, career-wise, family opinions and concerns, sorting through my own thoughts and emotions, having dialogue with myself again and again. In fact, all the considerations and negative thoughts were resolved once I made that decision in my heart (special thanks to my wife’s support and trust).

The small flame in my heart came from a startup experience (failed) I had fifteen years ago, but for me it was a happy and enjoyable process. Life is like that—running around under various practical considerations, I buried this flame deep inside, until fifteen years later when it was reignited.

Before pressing the resignation button, I was working during the day while using my evenings to discuss and develop plans with Partners/Members. All my spare time and energy after work were invested in preparing and planning for this startup. Although exhausting, my heart felt so fulfilled. I love learning, co-creating, and working hard together with my teammates. At the same time, I deeply felt my own inadequacies in skills and knowledge, so I read extensively on related books and articles. The feeling of learning and making a little progress every day is truly wonderful.

Later, as the team and project gradually started to take shape, the voice inside me grew stronger—wanting to devote all my time to the startup. After one last consideration and simulation, I decided to press the button immediately and fully commit. After working full-time for a few weeks, I felt this was what I wanted. The process itself was satisfying enough. There was no feeling of “going to work.” My sleep became more regular and healthy, revenge bedtime procrastination disappeared, and every day I woke up excited to get started.

Through public articles, I want to document this startup adventure journey that may result in success or failure. I also want to share all my worries, lack of confidence, and self-doubt, along with my small steps and attempts. Finally, I’d like to share a question I came across during this process:

If you had no fear, what would you do?

At the age of forty-two, as a MediaTek E10 Senior Technical Manager, I finally pressed “submit” in the resignation system.

Good performance reviews, good income, impressive title, regular working hours—reaching E10 at MediaTek meant everything was stable. But that stability made me feel increasingly empty. Day after day, I could already see myself five or ten years later, living a life I didn’t want. I was often lost and tried to find a way out: reading extensively on psychology and self-exploration, seeking counseling to understand what I truly wanted.

Do you have similar questions or confusion?

I hope this little story can give you the courage to make a decision.

I discovered that what trapped me wasn’t the risk itself, but “a predictable future.” When the future can be predicted, the sense of achievement becomes smaller and smaller. There was another reason that kept me from deciding—the generous salary and stable working hours. These conditions were like “the One Ring” tightly bound on my finger. Although I felt empty inside, I couldn’t bear to take it off (mortgage, car loan, father of three). After many conversations with myself, I challenged myself with three questions:

1. If I’m still on the same path ten years from now, will I regret it?

2. Are the things I most want to do and the core values I most cherish consistent with how I allocate my time today?

3. What’s the worst-case scenario? Do I have a viable path back to the workplace?

Wife: “Have you set a stop-loss point for your startup, or thought about the worst-case scenario?”

Me: “At worst, it’s just losing money :)”

Wife: 🙂

When you truly figure out what you want to do, bravely take a small step—from just thinking about it to trying to do a little bit more: ask a small question, attend a gathering, borrow a book from the library, chat with a friend about what you want to do...

By the way, this article is also one of my small steps.
